Besides the strategic location of stores <strong>in</strong> township <strong>and</strong> rural areas, key to the success of the Roots<br />
<strong>co</strong>ncept is the focus on daily necessities – <strong>meat</strong>, <strong>chicken</strong> <strong>and</strong> basic groceries.<br />
Roots Group uses well-priced<br />
<strong>co</strong>nvenience to grow <strong>in</strong> township market<br />

The soft serve station is <strong>in</strong><br />
overdrive outside Roots <strong>in</strong> Protea<br />
Gardens as school goers <strong>and</strong> city<br />
workers return home to Soweto. By<br />
focus<strong>in</strong>g on everyday needs – <strong>meat</strong>,<br />
<strong>chicken</strong> <strong>and</strong> basic groceries – the<br />
store has succeeded <strong>in</strong> br<strong>in</strong>g<strong>in</strong>g<br />
<strong>co</strong>nvenience home.<br />
Township stronghold<br />
Roots Group was established <strong>in</strong> 2004 <strong>and</strong><br />
moved <strong>in</strong>to the rural <strong>and</strong> township markets<br />
with its butchery format ‘Roots Meat &<br />
Chicken Butchery Wholesale & Retail’.<br />
Group ma<strong>in</strong> member, Manuel Ferreira saw a<br />
gap <strong>in</strong> the market <strong>and</strong> bought exist<strong>in</strong>g<br />
stores <strong>in</strong> Hammanskraal, Ga-Rankuwa <strong>and</strong><br />
Alex<strong>and</strong>ra to establish the br<strong>and</strong> as a quality<br />
<strong>and</strong> <strong>co</strong>mpetitively priced <strong>meat</strong> offer<strong>in</strong>g.<br />
“People asked why we were go<strong>in</strong>g <strong>in</strong>to<br />
the <strong>meat</strong> <strong>in</strong>dustry when everyone was<br />
gett<strong>in</strong>g out – but isn’t that the ideal time to<br />
go <strong>in</strong>to it?”<br />
Strong sales <strong>in</strong> Soweto<br />
John Jardim opened his Roots store <strong>in</strong><br />
Protea Gardens shopp<strong>in</strong>g centre <strong>in</strong> Soweto<br />
<strong>in</strong> April 2007. “We wanted to br<strong>in</strong>g the<br />
<strong>co</strong>nvenience home. Our customers were<br />
leav<strong>in</strong>g work <strong>in</strong> town, climb<strong>in</strong>g <strong>in</strong>to a taxi<br />
<strong>and</strong> <strong>co</strong>m<strong>in</strong>g home to Soweto but they still<br />
needed to do their shopp<strong>in</strong>g. We just made<br />
this easy for them,” expla<strong>in</strong>s Jardim.<br />
By belong<strong>in</strong>g to the ICC Buy<strong>in</strong>g Group,<br />

they can then pass on to their customers<br />
who are extremely br<strong>and</strong> <strong>and</strong> price<br />
<strong>co</strong>nscious.<br />
Underst<strong>and</strong><strong>in</strong>g customer needs is<br />
important <strong>and</strong> Jardim <strong>and</strong> store managers,<br />
Shane du Ponte <strong>and</strong> Munro da Corte<br />
spend all their time on the store floor to<br />
make sure everyth<strong>in</strong>g runs smoothly <strong>and</strong><br />
that customers leave satisfied. His staff is<br />
well-tra<strong>in</strong>ed <strong>and</strong> 80% <strong>co</strong>me from Soweto,<br />
which means they know exactly what<br />
customers are after. Throughout the group,<br />
members make sure they employ staff<br />
from the area. “One of the ma<strong>in</strong> focuses of<br />
Roots is to create employment <strong>in</strong> the local<br />
<strong>co</strong>mmunity,” adds Ferreira.<br />

usually pop by daily to top up on essentials.<br />
The afternoons are the busiest times <strong>in</strong>store<br />
as people stop by on their way home<br />
from work <strong>and</strong> school. Weekends also get<br />
busy <strong>and</strong> Jardim says the store has a “good<br />
value basket”.<br />
Not a franchise group<br />
Roots currently has 34 stores, eight of which<br />
are <strong>co</strong>rporately owned. Ferreira is quick to<br />
po<strong>in</strong>t out that Roots is a buy<strong>in</strong>g – rather<br />
than a franchise – group <strong>and</strong> says that the<br />
members are closely <strong>in</strong>volved <strong>in</strong> the runn<strong>in</strong>g<br />
of the entire operation.<br />
For example, each month, one store<br />
gets to choose which items will go on<br />
promotion for the next month <strong>in</strong> the<br />
national campaign. Members pay a fixed<br />
fee (not based on turnover) <strong>in</strong> order be part<br />
of the national promotions, as well as to<br />
benefit from the low pric<strong>in</strong>g atta<strong>in</strong>ed. Each<br />
week, a re<strong>co</strong>mmended price list is sent out<br />
to the stores that members can adhere to<br />
or tweak, ac<strong>co</strong>rd<strong>in</strong>g to their local market<br />
requirements.<br />
Importance of tra<strong>in</strong><strong>in</strong>g<br />
Area managers keep a close eye on stores<br />
to make sure that everyth<strong>in</strong>g – from<br />
product quality, pric<strong>in</strong>g to the overall store<br />
experience – is kept up to st<strong>and</strong>ard. “We<br />

an eye on the operation, the area managers<br />
are also very <strong>in</strong>volved <strong>in</strong> the ongo<strong>in</strong>g<br />
tra<strong>in</strong><strong>in</strong>g of staff.<br />
Tra<strong>in</strong><strong>in</strong>g members to be<strong>co</strong>me good<br />
retailers is someth<strong>in</strong>g close to Ferreira’s<br />
heart as he has been <strong>in</strong> the retail bus<strong>in</strong>ess<br />
s<strong>in</strong>ce age 12. “We’re like a school here. We<br />

try <strong>and</strong> make great retailers because they<br />
are few <strong>and</strong> far between at the moment!”<br />
“To be a retailer, you have to have passion<br />
– money can’t be the ma<strong>in</strong> reason. You<br />
also need to be <strong>co</strong>mmitted to hard work<br />
– 12 hours a day, seven days a week!” says<br />
Ferreira. Ferreira says that if a member is<br />
found not to be protect<strong>in</strong>g the br<strong>and</strong> <strong>and</strong><br />
runn<strong>in</strong>g his store efficiently, he will be given<br />
six months to improve th<strong>in</strong>gs or else he<br />
must leave the group. In the same way, a<br />
member can choose to leave the group after<br />
a six-month notice period. “Performance<br />
is not just based on sales or turnover, it’s<br />
about pay<strong>in</strong>g suppliers, produc<strong>in</strong>g good<br />
quality products, honesty <strong>and</strong> customer care<br />
– the most important part of the bus<strong>in</strong>ess,”<br />
he says. In addition, if the member is not<br />
sell<strong>in</strong>g between 70-80% of <strong>meat</strong> <strong>and</strong><br />
<strong>chicken</strong>, Roots management will get the<br />
member to refocus on the what the br<strong>and</strong> is<br />
based upon. “Our members must be proud<br />
to belong to the group <strong>and</strong> reflect that <strong>in</strong><br />
their stores,” he adds.<br />
Groceries may be a small part of the bus<strong>in</strong>ess, but Roots jo<strong>in</strong>ed ICC to benefit<br />
from bulk buy<strong>in</strong>g, the sav<strong>in</strong>gs of which are then passed onto customers.<br />
Meat market<br />
The <strong>co</strong>re of the bus<strong>in</strong>ess is <strong>meat</strong> <strong>and</strong> poultry<br />
<strong>and</strong> each stores makes up to 80% of its<br />
sales <strong>in</strong> the various cuts <strong>and</strong> by-products of<br />
<strong>meat</strong> <strong>and</strong> <strong>chicken</strong>. “Meat <strong>and</strong> <strong>chicken</strong> are<br />
our speciality – it’s what drives our bus<strong>in</strong>ess<br />
<strong>and</strong> our customers say we offer a range<br />

can now buy better quality bread (700g) <strong>and</strong> a limited range of<br />
<strong>co</strong>nfectionery, which is set to exp<strong>and</strong> <strong>in</strong> the near future.<br />
A soft serve dispenser located just outside the store provides a cheap <strong>and</strong><br />
delicious treat for school goers <strong>and</strong> work<strong>in</strong>g customers return<strong>in</strong>g home<br />
at the end of the day.<br />
that our <strong>co</strong>mpetitors just cannot match,”<br />
Ferreira says.<br />
The <strong>meat</strong> is sourced from abattoirs <strong>and</strong><br />
fresh <strong>chicken</strong> is supplied by the lead<strong>in</strong>g local<br />
producers. Imports supplement the dem<strong>and</strong><br />
because “we simply can’t get enough<br />
product <strong>in</strong> the <strong>co</strong>untry,” he says. Two years<br />
ago, Roots opened a <strong>co</strong>ld storage unit <strong>in</strong><br />
Krugersdorp to be able to deliver directly to<br />
stores <strong>and</strong> offer better support through the<br />
supply cha<strong>in</strong>.<br />
Jardim says he chose not to <strong>in</strong>clude a<br />
fresh produce section <strong>in</strong> his store, as it is<br />
not a <strong>co</strong>re part of the bus<strong>in</strong>ess, choos<strong>in</strong>g<br />
to rather dedicate more space to <strong>meat</strong> <strong>and</strong><br />
<strong>chicken</strong>. Qualified blockmen produce wors<br />
<strong>and</strong> sausage <strong>in</strong>-store on a daily basis <strong>and</strong><br />
Jardim h<strong>in</strong>ts at new products to <strong>co</strong>me <strong>in</strong>to<br />
the market <strong>in</strong> the next few months. All <strong>meat</strong><br />
products – such as boerewors <strong>and</strong> sausage<br />
– are made <strong>in</strong>-store as Roots currently<br />
does not have a centralised facility for<br />
this purpose. “The downfall of every store<br />
produc<strong>in</strong>g their own versions is that there<br />
is a lack of <strong>co</strong>nsistency across the group,”<br />
he admits. Product presentation <strong>and</strong> strict<br />
hygiene st<strong>and</strong>ards are applied throughout<br />
the group.<br />
Creat<strong>in</strong>g jobs for the <strong>co</strong>mmunity around each store is important for Roots. Cashiers like Thembi<br />
Maqhashalala are well-tra<strong>in</strong>ed <strong>and</strong> made to be responsible for their cash float every shift.<br />
A <strong>co</strong>mplete basket<br />
Although <strong>meat</strong> <strong>and</strong> <strong>chicken</strong> is the ma<strong>in</strong> part<br />
of the bus<strong>in</strong>ess, every Roots store also has<br />
a limited range of dry groceries for their<br />
customers’ <strong>co</strong>nvenience. Ferreira says they<br />

sell only known value item (KVI) l<strong>in</strong>es – one<br />
national br<strong>and</strong> <strong>and</strong> one cheaper alternative.<br />
“We just don’t have space for more <strong>in</strong> our<br />
700m 2 stores,” he says.<br />
They have also added value to the store<br />
experience <strong>in</strong> other ways. Most stores have<br />
an <strong>in</strong>-store ATM <strong>and</strong> sell airtime <strong>and</strong> prepaid<br />
electricity <strong>and</strong> some members offer pension<br />
payouts. Others, like Protea Gardens, have<br />
also added a soft serve mach<strong>in</strong>e.<br />
A big drawcard to the Protea Gardens<br />
store is its bakery (the first <strong>in</strong> the group),<br />
which was added dur<strong>in</strong>g a revamp <strong>in</strong><br />
October. Jardim says they are now able to<br />
offer better quality bread (700g), which<br />
customers are will<strong>in</strong>g to pay the price for.<br />
“At the moment we are bak<strong>in</strong>g a little<br />
<strong>co</strong>nfectionery but we will be go<strong>in</strong>g full<br />
house <strong>in</strong> the bakery <strong>in</strong> the future,” he says.<br />
Challenges<br />
Because of <strong>in</strong>creas<strong>in</strong>g levels of<br />
unemployment <strong>in</strong> the area – <strong>and</strong> the<br />
<strong>co</strong>untry <strong>in</strong> general – shr<strong>in</strong>kage has be<strong>co</strong>me<br />
quite a problem <strong>in</strong> the Protea Gardens<br />
store. “Customers will buy what they need<br />
<strong>and</strong> take an extra one that they want but<br />
can’t afford,” admits Jardim. To <strong>co</strong>mbat this<br />
ris<strong>in</strong>g problem, there are CCTV cameras<br />
throughout the store, security guards at the<br />
door <strong>and</strong> pla<strong>in</strong>-clothes detectives that stroll<br />
through the store.<br />
The <strong>in</strong>creas<strong>in</strong>g <strong>co</strong>st of electricity weighs<br />
down heavily on Jardim. “In the last<br />
five years, we’ve had a 75% <strong>in</strong>crease <strong>in</strong><br />
electricity <strong>co</strong>sts <strong>and</strong> if this carries on, I’ll<br />
have to retrench people because I can’t put<br />
up the price of goods to our customers,” he<br />
says.<br />
Competition is also tough now that the<br />
big <strong>co</strong>rporate supermarket groups have<br />
moved <strong>in</strong>to the townships.<br />
“Regardless, I’m here for the long-term,”<br />
<strong>co</strong>ncludes Jardim.<br />
Excit<strong>in</strong>g time ahead<br />
“We strive for progress every year,” says<br />
Ferreira, look<strong>in</strong>g ahead. There are 10 stores<br />
set to open this year <strong>and</strong> management<br />
has identified further potential sites <strong>in</strong><br />
the Eastern, Western <strong>and</strong> Northern Capes.<br />
“We’ve been grow<strong>in</strong>g 30% year-on-year,<br />
despite the recession,” he says. He says that<br />
Roots members need to ensure that <strong>chicken</strong> <strong>and</strong> <strong>meat</strong> <strong>co</strong>ntribute 70-80% of total store turnover.<br />

as much as possible, giv<strong>in</strong>g first preference<br />
to exist<strong>in</strong>g members before open<strong>in</strong>g it up<br />
to the public. Roots always rents rather<br />
than buys a new store (located <strong>in</strong> a rural<br />
shopp<strong>in</strong>g centre) <strong>and</strong> setup <strong>co</strong>sts amount to<br />
R5 million for the member.<br />
Ferreira also hopes to be able to<br />
<strong>co</strong>ncentrate more on the other division of<br />
the Roots Group – Roots Fish Chips &<br />
Fast Food. “We currently have one store<br />
<strong>in</strong> Northam <strong>in</strong> the North West but up<br />
until now, <strong>meat</strong> <strong>and</strong> <strong>chicken</strong> has actually<br />
swallowed us up,” he laughs. Future plans<br />
also <strong>in</strong>clude radio advertis<strong>in</strong>g for their<br />
promotions, as well as <strong>in</strong>troduc<strong>in</strong>g a loyalty<br />
programme.<br />
“And as we tra<strong>in</strong> better <strong>and</strong> better<br />
retailers, our bus<strong>in</strong>ess does better <strong>and</strong><br />
better,” says Ferreira.<br />
