We’re intothe home stretch, then life can get back to normal.I hope this time of year has not been toostressful. Do you remember your New Year’s resolutionsfrom 2007? Well, it’s getting close to thattime again to start thinking about new ones for2008! While the best self-improvement efforts arecontinuous, the beginning of a new year providesa good opportunity for all of us to step back andreflect on our current condition. Now is the timeto closely inspect personal standards for the slightest bit of erosion,and re-focus on those difficult but rewarding long-term goals.We are now half way through our program year. I hope you haveenjoyed the topics – Dave Nagy does a great job bringing us top-notchspeakers! As usual, he has more great speakers to come for 2008. Ourbreakfast meetings are held quarterly (last Friday of January, April,July and October) and our next meeting will take place January 25.The speaker is Doug Hammer and the topic is “Focusing on ProfitUsing Quality Systems”. Don’t Pull!As a manager one might think of himself / herself as a rideratop a horse. He cannot expect to force the horse to win by constantlypulling the reins; neither can he expect to win the raceconsistently by pushing the horse beyond its capability. The riderneeds to influence its performance to win the race; after all, thehorse is much stronger than the rider! “Half the failures in lifearise from pulling in one’s horse as he is leaping” state Julius andAugustus Hare in Guesses at Truth.How does this apply to our organizations? We can think ofthe horse as the large body of people who make up our organization,representing our workforce and the potential it has toproduce extraordinary results. We often find ourselves frustratedas we push the workforce to produce results, trying to stay on topof daily issues, controlling, directing, complying, and makingdeliveries! At other times we provide incentives to achieve moreand then pull in the reins just as the workforce is ready with newideas.Organizations have realized that to achieve extraordinaryresults their employees must show initiative, collaboration,enthusiasm, teamwork and problem solving skills. They, therefore,increasingly provide training in various tools and techniquesas they find ways to achieve more and succeed (or survive)in today’s competitive world. Approaches such as Quality Circles,TQM, Benchmarking, Six Sigma and Lean become popular.However, they soon fade into oblivion as initial successes becomestagnant or fail to deliver expected results. Somehow, thereis often not enough of an incentive or drive to implement thetechniques learned. As employees start brimming with ideas andget enthused about the results they could achieve, they run intoroadblocks – conflicting priorities, internal politics, budget ortime issues, and management resistance to real change. ‘Pullingin the reins just as the horse is leaping does not allow the horseto overcome hurdles and win the race; it creates confusion andcan lead to the horse and the rider getting hurt!’Recently, at a client we had a manager who was very enthusiasticabout reducing waste and defects through the use of LeanSix Sigma methodologies. Success, because of the initiative,resulted not only in a promotion for him, but in a desire by otherdepartments to utilize similar tools and techniques. Althoughemployees elsewhere in the organization were skeptical of suchinitiatives, due to prior bad experiences from previous employers,seeing the success encouraged them to reconsider their reticence.They identified projects that positively impacted the bottom line,improved customer responsiveness, and increased employeemoral. But just as the employees began embracing these newdirections, political unrest and conflict within the managementranks derailed the initiative. They not only denied any changesbut also refused to consider project proposals – this, of course,went against everything the manager stood for! Talk of pulling inthe reins just as the horse is leaping! And we wonder why organizationsfail to make progress and employees are skeptical.“Pulling in the reins” might give managers control over thehorse (so to speak), but it does not ensure success. Managers donot achieve success by strictly performing well themselves, butby making it possible for their workforce to perform well. Theyneed to recognize that their success is not directly due to theirown actions, but also to the actions (and subsequent results) oftheir employees. This might suggest that they need to hire stellaremployees, but how does everyone hire exceptional employees?The key is to grow/mold current employees; build on theirexisting skills and allow them to work in an environment thatencourages them to produce extraordinary results. With the rightattitude, motivation, training, and support, they are not onlygiven the tools to perform well; but also given the opportunity toperform well. In other words, let them. Continuing the “horse”analogy, remember, one can lead a horse to water, but you can’tmake it drink. The horse will drink if/when it wants to, but you’vegot to let it drink!When implementing change, management may seem tohave bought into an initiative through investments of time andresources, however, the true test in impacting an organization isenabling the workforce to implement or deploy the ideas they’vegenerated. Allow them to complete their leaps and bounds vs.constraining them.
