Lessons Learned with Zach Keeling
On May 19, 2021 Zach Keeling, CEO, Medical Associates Clinic & Health Plans presented
"Lessons Learned" at the YP Virtual Luncheon. Zach does not have an MBA, much of his experience
was self-taught from reading books or gaining as much as experience/exposure as possible.
Stages of Career
Employee
· Worked at a small firm, but they were consistently acquiring firms, so he had a significant
amount of exposure from that.
o Seeing the same problem solved so many ways help he realize and recognize what
the best solutions are based off watching the multiple different outcomes to the
same problem
· Exposure gets you to question the norm
· The more exposure and different ways of thinking can move you up in your career
Manager
· As a first-time manager, Zach wanted to be liked and respected.
o No one wants to be disliked.
o If you are well liked by everyone, then you might want to reevaluate if you are
doing a good job
o Zach learned quickly that he would rather be respected than well liked
· He had to learn what really motivates people to manage them
· Once you get into management you start getting away from the daily tasks
· Being acquired sucks
o He had a great accomplishment and took pride in his role, but once they were
acquired there was some restructuring, so he was fired
o Doesn’t matter how good you are, you can still get fired
o Just because you get fired doesn’t mean you can’t be CEO
· Sense of accomplishment
o If you don’t get fulfillment out of managing people – go home and find something
else that gives you that sense of accomplishment
· Force multiplier
· Start saying no
o You have to say yes to everything to climb the ladder but then you must start
learning to say no.
· Give credit, take blame
o You will need to learn to start being able to release control and give your
employees duties and trusting them.
o You must understand that you will be giving them duties that you will ultimately
be responsible for the outcomes.
o Give the team credit for the wins, and assume the responsible for the blame
Recapping last month’s Luncheon
Director
· You are no longer the subject matter expert
· You are more removed from the day-to-day tasks as well as knowing everything about the duties under you.
· You are managing managers
· Know a little about everything
· First time being responsible for a department budget
o As he continued through his career, he still always had a significant of times where he was learning
on the job
· There was another director position he was going for and was shocked to figure out he didn’t get it but he
realized it’s because he lacked skills in certain areas required of this job.
o Look at the jobs you want, figure out the skills you are lacking gain experience in those areas
· As a director you are saying no more often
· Not as much day-to-day tasks, need to be looking ahead.
o 10% planning ahead
o Being more proactive as he continues to climb higher up the ladder
Chief
· Needed to access the areas the business or company was doing well in and what it was not
o Need to figure out what wasn’t working and how to fix it
· No longer the expert at anything
· More removed from the day-to-day tactical questions
· 25% tactical vs 75% strategic planning
o Planning ahead, more future thinking
· Becoming more neutral, no longer speaking for self – speaking for company
o The more important this gets the higher up you go
· Telling the story / building the narrative
o Need to be able to direct the company
o Explain when, where why the company is going in the direction it is
CEO
· Build your team around your weakness’
o He is not a warm and fuzzy kind of guy.
o COO is a very analytical person
· Don’t lose track of the little things such as birthdays
o People getting a happy birthday from CEO is something they remember
makes people talk about that, giving the feeling that the company cares
· Need to be a good mediator; be able to make decisions completely objectively
o No longer have a passionate opinion about one topic
o Being able to step back during heated discussions about decisions for the future and be able to
make decisions when team does not agree
· Less busy with day to day
o Used to get 200 emails a day, now significantly less than that
o Commitments of afterhours and different types of commitment
o Zach really had to learn and strategize where to spend time
· The further you are in your career the more naïve you feel
o If you believe you know everything and you have all the answers you will not be a good CEO
o You need to constantly be learning and challenged and be prepared to continue
to learn
