Final evaluation, January 20205. Developing our audiencesThis strand aimed to maximisethe impact of our artisticprogramme through severalstrands. The first was theongoing implementation ofour Audience and CommunityDevelopment Plan, basedaround three areas which cometogether and interconnect—community engagement work,and education and digitalstrategies and associatedaction plans, each of whichhave been developed incollaboration with our newDigital and EducationalEngagement officers, madepossible to recruit directlyby the funding from the ArtsCouncil. As above, this plan hasnow been fullly updated.Several aspects are exploredin more detail in the followingsections, namely:• the co-creation of aneducational programme andvision with local schools;• a series of public eventstied to our educationalworkstream and madepossible by a grant fromAwards for All;• dedicated and expandeddigital activities designedexplicitly to reach youngerand especially teenageaudiences in different waysand;• artistic consultation workwith primary-age childrenwith a view to connectingthem to and giving thema stake in the new gallery,and supported by a smallgrant from the SomersetCommunity Foundation.A critical factor in enabling theimplementation of each of theseaudience-focused workstreamswas the funding from the ArtsCouncil which allowed us torecruit two new posts, each forone day a week—an educationalengagement officer and adigital engagement officer.For each the first task wasto develop a comprehensiveaction plan of activities, puttingthe meat on the bones of thestrategic approach set out inour Audience Plan. Adaptingthe resourcing was notstraightforward and it becameclear that two very limitedposts may not be the best wayto maximise impact. See keylessons box for our revisedapproach.Key lessonsWe realised quite quicklythat one day a week withour digital and educationalengagement officers wasnot enough to fulfil allthat we wanted from ourAudience Plan. In order tomake a more substantialimpact to our outcomes,we therefore reviewed ourapproach in the autumn of2018 and sought substantialadditional funding aroundour digital strand (seesection 5.3). This led tosubstantial re-framing ofengagement staff fundingtherefore in 2019, followingan options and resourcereview that is ongoing.32
