18 ■ Aker Kvaerner 2003 Sharing the challenges The strengths and weaknesses of Aker Kvaerner’s leaders are identified through “360-degree” assessments. Each executive receives clear feedback from their superior, colleagues, subordinates and customers about what they need to improve, both with respect to strenghts and weaknesses. Leaders in Aker Kvaerner are assessed and rewarded for the results they create and their contribution to cultivating good values. Senior vice president Egil Martinussen in Kvaerner Oilfield Products is meeting his subordinate, project manager Hans Andersson, to discuss how they can jointly achieve more. Mr Andersson has completed his 360-degree assessment, and both he and his boss have registered their results in a form on the intranet. The results of the inquiry are known. Together with Mr Martinussen, Mr Andersson reviews the assessment and discusses opportunities for getting even better. Sharing The new net-based Sharing with People tool gives all managers in the Group an effective feedback on how they perform their management role. This 360-degree assessment focuses both on the results they create and on how they achieve them. Mr Andersson’s expertise and abilities in terms of customer focus, dynamism and entrepreneurial spirit show that this is the right man in the right place. He ranks close to excellence on all parameters. Personally, he takes a less favourable view of his customer focus than those around him. “That’s probably because you see a certain improvement potential in yourself,” comments Mr Martinussen. “At the same time, those of us who’ve assessed you feel that you’re good at making use of others in the organisation are strong in this area. In this way you certainly live up to our expectations.” Stronger Openness and honesty are making an ever stronger mark on Aker Kvaerner. “Being assessed on how open you are is a completely new experience,” says Mr Andersson. “It’s easy to see how central this is in ensuring the Group’s development. Take HSE, for instance. Mutual trust is crucial in our interaction with the customer.” Mr Martinussen gets enthusiastic. “You’re one of the first to integrate HSE throughout the value chain in your projects, and that can be seen in the results. The assessments confirm that you’re highly regarded in this area.” Both perceive a challenge for the Group over employee development. They see that recruiting and developing the most talented people will be crucial for the business. “We both have more to do here,” Mr Martinussen acknowledges. “There’s a big desire among Aker Kvaerner employees to strengthen and develop new expertise,” agrees Mr Andersson. “Putting people back in the classroom is perhaps the least important aspect of this. The key requirement will be to give employees challenges and guidance in their work.” He has also been assessed on the company’s management principles - to listen, challenge, energise, execute, achieve and share. On the basis of the overall results from the 360-degree assessment, Mr Andersson will be given some measurable criteria for strengthening his own leadership skills. “Our values and management principles are helping to reinforce the sense of fellowship we need to develop as a company,” Mr Martinussen observes. “We focus now not only on earning money, but also on what makes us a leading global company.”
