Welcome <strong>in</strong> this <strong>in</strong>tensive tra<strong>in</strong><strong>in</strong>g; welcome <strong>in</strong> the field of<strong>System</strong>ic Constellation Work <strong>in</strong> <strong>Organizations</strong>The goals for this tra<strong>in</strong><strong>in</strong>g are twofold:1. Learn<strong>in</strong>g to facilitate organizational constellations2. Learn<strong>in</strong>g to apply the systemic approach <strong>in</strong> organizational development, consult<strong>in</strong>g and<strong>in</strong> day to day professional practiceIntroduction:The Dutch version of this tra<strong>in</strong><strong>in</strong>g program has been developed s<strong>in</strong>ce 2001 and is now <strong>in</strong> itssixteenth generation. As many people have been ask<strong>in</strong>g for an English version, we decided tooffer this 15 day tra<strong>in</strong><strong>in</strong>g <strong>in</strong> 2012 aga<strong>in</strong> <strong>in</strong> English, with collaboration of the <strong>in</strong>ternational tra<strong>in</strong>ersChrist<strong>in</strong>e Blumenste<strong>in</strong>-Essen (Graz, Austria), Claude Rosselet (Zurich, Switzerland), GeorgSenoner (Bolzano, Italy) and Jan Jacob Stam and Bibi Schreuder (Gron<strong>in</strong>gen, The Netherlands).S<strong>in</strong>ce this tra<strong>in</strong><strong>in</strong>g will host participants from many different countries, <strong>in</strong>clud<strong>in</strong>g the Netherlands,it will provide an opportunity to learn and exchange <strong>in</strong> an <strong>in</strong>ternational atmosphere.In order to reduce travell<strong>in</strong>g expense the tra<strong>in</strong><strong>in</strong>g will consist of three modules of five days, tak<strong>in</strong>gplace <strong>in</strong> the Dutch <strong>Bert</strong> Hell<strong>in</strong>ger Institute <strong>in</strong> Gron<strong>in</strong>gen, the Netherlands, at a two hours’distance from the International Airport.Tra<strong>in</strong><strong>in</strong>g ProgramDur<strong>in</strong>g the tra<strong>in</strong><strong>in</strong>g program you will be offered the basic theory and techniques enabl<strong>in</strong>g youto facilitate constellations. However, more than half of the time will be spent <strong>in</strong> practical work,<strong>in</strong> small groups or <strong>in</strong> larger groups with supervision of one of the tra<strong>in</strong>ers or assistants. Constellationwork, for a m<strong>in</strong>or part, consists of technique, and for a larger part of perception and<strong>in</strong>ner attitude. <strong>System</strong>ic perception and attitude of the facilitator will be the red thread dur<strong>in</strong>gthe tra<strong>in</strong><strong>in</strong>g. S<strong>in</strong>ce the group will have a maximum of about 25 participants, it is possible tocoach every one <strong>in</strong>dividually dur<strong>in</strong>g the whole program. We will support participants dur<strong>in</strong>gthe program to f<strong>in</strong>d out what their preferred style is and to develop a style of their own.Practice groups.We strongly recommend that <strong>in</strong> between the modules participants practise, either by form<strong>in</strong>gpractice groups or by creat<strong>in</strong>g learn<strong>in</strong>g possibilities <strong>in</strong> their work. We also offer the possibilityto come one day earlier for each module and to form practice groups <strong>in</strong> the Zeven L<strong>in</strong>den.Guest clients.Dur<strong>in</strong>g the tra<strong>in</strong><strong>in</strong>g guest clients are <strong>in</strong>vited to present their cases. In the first two modulesthe tra<strong>in</strong>ers will work with the guest clients, <strong>in</strong> the f<strong>in</strong>al module the participants, too, will workwith guest clients. Guest clients may be bus<strong>in</strong>ess owners or managers or teams from Dutchorganizations. They will participate for a couple of hours.


Additional programIn each module, an additional program will be offered dur<strong>in</strong>g one even<strong>in</strong>g or afternoon, likeplayback theatre, horse coach<strong>in</strong>g and of course a party <strong>in</strong> the last module. For people who liketo explore Dutch night-life, the nearby city of Gron<strong>in</strong>gen offers many possibilities.Personal Issues Workshop.Sometimes participants <strong>in</strong> a tra<strong>in</strong><strong>in</strong>g program have personal issues com<strong>in</strong>g up, related to theprocess of becom<strong>in</strong>g a facilitator. This optional extra day before the last module starts (November10) you can br<strong>in</strong>g <strong>in</strong> a personal issue of your own, without extra charge. Bibi Schreuderand/or Christ<strong>in</strong>e Blumenste<strong>in</strong>-Essen will be the facilitators.Topics dur<strong>in</strong>g the modules:Module ITra<strong>in</strong>ers: Jan Jacob Stam and Bibi Schreuder <strong>System</strong>ic perception. By us<strong>in</strong>g many practical exercises we will f<strong>in</strong>e-tune and calibrateour systemic perception and the <strong>in</strong>ner attitude (the empty centre) from which we canoperate when we perceive a system. Organizational systems. In some important aspects organizational systems are differentfrom family systems. Theory and practical implications <strong>in</strong> our work as facilitators orsystemic consultants. Discover<strong>in</strong>g dynamics. <strong>Dynamics</strong> are patterns that develop as a response to a ‘violation’ ofsome archaic systemic pr<strong>in</strong>ciples, like exclusion. We will provide around seven of thosebasic patterns that often occur <strong>in</strong> organizational systems. What are the symptoms <strong>in</strong> reallife <strong>in</strong> the organization; how do you recognize these dynamics <strong>in</strong> constellations, where dothey orig<strong>in</strong>ate from and what might be <strong>in</strong>terventions applicable? Personal conscience, Collective conscience and the conscience of the Spirit-m<strong>in</strong>d. It took<strong>Bert</strong> Hell<strong>in</strong>ger eight years to see which ‘mechanisms’ work <strong>in</strong> social systems and are themotor beh<strong>in</strong>d dynamics. We will discover how these consciences work out <strong>in</strong> the worlds oforganizations and professional life. Facilitat<strong>in</strong>g skills. We will practise basic facilitat<strong>in</strong>g skills like: how to move representativesor get them to move, sentences <strong>in</strong> constellations, different types of <strong>in</strong>terventions, shift<strong>in</strong>gfrom the role of facilitator to representative <strong>in</strong> a one-to-one sett<strong>in</strong>g. Pr<strong>in</strong>ciples of order <strong>in</strong> organizational systems. Practise constellations <strong>in</strong> many different sett<strong>in</strong>gs.


Module IIDay one and two: Jan Jacob Stam and Bibi SchreuderDay 3-5: Claude Rosselet and Georg Senoner How can we <strong>in</strong>tegrate the method of constellation <strong>in</strong> our practice of organizationdevelopment. When is the right moment to switch to the ‘constellation mode’? Design of the constellation: which elements to choose, how to <strong>in</strong>terpret them and howto use the <strong>in</strong>formation that I got from the constellation for further work <strong>in</strong> theorganization. Theory, demonstrations and practice. Sense mak<strong>in</strong>g theory. How to read constellations from the perspective of ‘sense mak<strong>in</strong>g’. Management constellations. Claude and Georg developed the management constellations.One aspect is that team members are used as representatives. Constellations with figur<strong>in</strong>es and objects. Dialogue processes. Dialogue processes can be used <strong>in</strong> teams to prepare for aconstellation, or to digest what comes out of a constellation. Demonstration and reflection<strong>in</strong> the tra<strong>in</strong><strong>in</strong>g group. About three guest clients or, if possible, part of a team, will be <strong>in</strong>vited. Structural constellations. Apart from some more or less ‘fixed’ structural constellation,Claude and Georg will work with the ‘emerg<strong>in</strong>g structure from the problem presented’. Theory U and the relation to constellation work. In the fields of organizationalconstellations and Theory U (Otto Scharmer, Peter Senge cum suis) there is a grow<strong>in</strong>gmutual <strong>in</strong>terest.Module IIITra<strong>in</strong>ers: day one and two: Christ<strong>in</strong>e Blumenste<strong>in</strong>- Essen and Jan Jacob Stam;Day 3-5: Jan Jacob Stam and Bibi Schreuder Structural constellations often fitt<strong>in</strong>g to the organizational context, like tetralemma(normal and pocket version), problem constellation and value triangle. Demonstration andpractice by Christ<strong>in</strong>e Essen. How to work with teams. Family bus<strong>in</strong>esses. Christ<strong>in</strong>e developed a lot of experience <strong>in</strong> a project where Austrianfarmer families have questions about succession: Two systems – One world. She will alsoreflect on the question: how to deal with personal issues <strong>in</strong> the organizational context. Applications, like: consultation constellations (explor<strong>in</strong>g the relationship betweenconsultant and customer system); brand<strong>in</strong>g constellations and product-marketconstellations; scenario constellations (how to explore the effects on the system of a futurechange <strong>in</strong> structure, policy or values); etc. Jan Jacob Stam. Supervision. Participants can facilitate a constellation under supervision of Bibi orJan Jacob, get feedback and f<strong>in</strong>e-tune <strong>in</strong>ner attitude and approach.


<strong>System</strong>ic coach<strong>in</strong>g. <strong>System</strong>ic talks without do<strong>in</strong>g a constellation. Theory and practice. Integration. Constellations to <strong>in</strong>tegrate your personal professional background, workexperience and approaches that are or were precious to you. ‘It is never too late to have an<strong>in</strong>tegrated curriculum.’ Process work and rituals <strong>in</strong> constellations, Organizational topics, seen from a systemic perspective. What are systemic aspect of amerger, of strategy development, of how to leave an organization, of mobb<strong>in</strong>g etc, etc? Certification.Conditions for participationParticipants know constellations, either because they did a tra<strong>in</strong><strong>in</strong>g <strong>in</strong> family constellations orthey have been participat<strong>in</strong>g <strong>in</strong> about five days of constellation workshops.
