38 In implementing this tool, I realized that people need to be able to distinguish between a “positive mood” and “negative mood” in order to give a more accurate assessment. This is how the tool works. 1- For every mood element, team members make two assessments: one for their own mood and one for the mood of the team, as they perceive it. 2- For every mood element, they have to decide if their mood for the week was overall positive or negative. 3- They then assign a rating from of + or -1 or + or -2 to each item, based on the scale given above. In all, sixteen assessments are made by each employee every week. 4- The points for each column are added up. 5- The office then comes up with company-wide average personal and team scores. | pdca.org 6- Management carefully reviews the weekly scores. In my company, in 2008, we have set a score target of 12 for both average scores. These score targets are part of our company’s monthly Key Indicators (sales targets, leads generated, customer satisfaction, etc.) that are monitored and tracked for the business. How the System is Used by Management It is important to point out what this tool is not. It is not a spying devise, an eves dropping tool or a way to rag on someone else. It is first and foremost a self-awareness tool that is used by the team in monitoring their mood. It is also intended as a tool to help them pinpoint any behavior issues that may be causing a “rub” for them and whom they need to communicate with. Management’s role in the system is one of monitoring to detect opportunities for communication, coaching and spot signs that company policies or methods might be affecting the team negatively. In working with this tool, I find that proactive communication is the key to resolving conflict, improving mood and maintaining alignment. Coaching employees on conflict resolution and communication in general is also a key to the success of the system. Finally, honesty is a cornerstone. Honesty requires trust. Trust must be earned and it requires time. The team must see that management can be trusted with the assessments and is committed to creating value for the team. After all, what employee does not wish for an extraordinary environment to work in? Achieving that result requires time, patience and a measure of courage. It also requires that management sees value in creating that environment and implementing a tool like the Team Mood Assessment. It must be clearly tied to business goals and results.
